Your product went agentic. Your go-to-market didn't.
What ten years of running go-to-market for B2B companies taught me about the next one, and three moves for the quarter ahead.
The pattern I keep seeing
Product teams shipped AI in 2025 and 2026. Release after release, the features got smarter, the roadmap got longer and the board got excited.
Then marketing was asked to tell the story. With the same team, the same channels and the same agencies it had before. And with a target for more pipeline on top.
That is the gap. Your product went agentic. Your go-to-market did not. Most marketing teams I meet were built for a few channels and quarterly campaigns, and nobody on them has run Clay, Claude Code or n8n in production yet.
What I believed before
I started Growth Rhino in cold email in 2016. For years I believed precision fixed outbound: better lists, better copy, more experiments.
The numbers disagreed. On our own campaigns, the share of people who replied with interest was about 3.0% in 2020. It was about 1.1% in 2020 to 2021, 0.28% in 2021 to 2022, 0.73% in 2024 and 0.68% in 2024 to 2025. Same team, better tools, and the numbers never came back to where they started.
What changed
AI made sending free, so volume became noise. Every inbox filled with messages that looked personal and were not.
Signal tools helped for a while. Timing outreach to a new VP or a funding round worked, until everyone bought the same signals and sent the same note on the same day. Others in the industry have noticed the same thing: reply rates that used to be the baseline are now celebrated as excellent.
Why one channel fails now
A while ago we advised an investor-backed company on a webinar program. The client was happy with the work. The channel did not work: it was the right channel for a different product and a different audience, and we only knew after a quarter.
That is the problem with testing one channel at a time. Each test takes a quarter to read, and a launch rarely runs on one channel alone.
What works
What works is several channels at once, tested fast, with the budget moved to what books meetings.
For Premier Construction Software we ran Google Ads, an SDR motion, in-person events and marketing operations together, rebuilt the marketing team in three months and booked 40+ meetings in six months in a market they had never sold into. For Halo, one program across the UAE, Saudi Arabia and the US ran 195 campaigns and 67 copy versions, and produced 993 interested replies and 33 businesses onboarded.
No single tactic carried either of them. The mix did.
Creating signals, not only detecting them
Most signal work waits for buyers to do something. The better move is to give them a reason to raise their hand. That is what I mean by Signal Engineering.
For Kema, we talked to 60+ UAE accounting firms, most of them running on Excel, and built a free practice-management tool for them on Replit. For FounderX, a small team working with agents planned and ran a 300-person conference in nine weeks, and fifty registrations in the first week told us the room was worth building.
A tool, a room or a launch creates the signal. Then you spot it and follow up.
Why senior-led and AI-native together
Running five channels used to take five agencies. An AI-native team can run them for the cost of one. I run a four-person AI-native marketing team that went from 5 to 15 shipped projects a week after we rebuilt it around operators working with agents.
But tools without judgment just ship more of the wrong thing. Someone senior has to be in the room where the budget is decided, and has to be able to ship. That is why I sit in my clients' leadership meetings.
Three moves for next quarter
If you run marketing at a SaaS company going agentic, here is what I would do next quarter.
First, stop judging channels one at a time. Pick five plays, run them together for 90 days and read them every week.
Second, create a reason to raise a hand before you buy more data. A launch to your own customers, a room worth being in or a free tool your buyers use.
Third, put someone senior in the room who can also ship, and ask for a list of what shipped every Friday.
If this sounds like your quarter
If any of this sounds like your quarter, book a call. Thirty minutes, no pitch. I will tell you which five plays I would test first.
Catch your go-to-market up this quarter.
Thirty minutes. Bring your launch, your market and your current channels.
